Most coaches running high-ticket funnels are flying blind. They chase ad metrics like CPM and CPL (vanity metrics), yet ignore their cost per qualified booked call. They have no framework for deciding when to fix the funnel, hold, or go. So they keep throwing good money after bad money at ad campaigns, hoping ad spend will fix a low ROAS funnel.

There are two types of coaches and consultants running ad campaigns and book-a-call funnels right now.

Either it’s The Post-and-Pray Player: Runs ads, looks at CPM and CPL, hopes for the best. Doesn’t track the cost per booked call. Doesn’t have a decision tree. When results plateau, they blame the platform, the traffic, “the algorithm.” They scale campaigns that should die and kill campaigns that should scale — all because they’re flying blind.

Or, The Booked-Solid Builder: Tracks cost per qualified booked call. Has a decision tree for every step of the funnel. Knows exactly what to measure, when to Fix, Hold, Go. Data, not hope, drives their decisions.

Why Your ROAS is Stuck at 1-2x (The Data Reveals It)

Your ROAS is 1-2x. But what does that actually mean?

Most coaches don’t know. They don’t measure the right metrics. They chase vanity numbers (CPM, CPL) and miss the one metric that matters: cost per qualified booked call.

CqBC is your ad spend divided by the number of booked calls over a time period.

For example:

  • June’s Ad Spend: €1,000
  • June’s Booked Calls: 40
  • CqBC = €1,000/40= €25

Interestingly, The Post-and-Pray Player sees a 1-2x ROAS and thinks: “That’s just how it is. Ads are expensive.” They accept it. Move forward, head in the sand like an Ostrich.

On the other end of the spectrum The Booked-Solid Builder sees a 1-2x ROAS and asks: “Where’s my funnel leaking people? Which part is broken? Where do I look first? And is there a decision tree to help me decide?

Here’s the truth: Your funnel is leaking people at multiple points. You can’t fix what you don’t measure.

Firstly, let’s back up and define ROAS as one of many fundamental metrics of marketing. For a book-a-call funnel, the number is calculated by dividing the revenue from your initial sales by the ad spend required to get that revenue over time.

For example:

  • June’s Ad Spend: €1,000
  • June’s Booked Calls: 40
  • June’s Ghost rate is 50%: 20 shows
  • June’s Call-to-Client Conversion Rate: 50% (sales – 10 new clients)
  • Upfront Product Price: €1,000
  • June’s Revenue: €10,000 (10 clients × €1,000)
  • ROAS = €10,000/€1,000 = 10, or if the ad spend is €2K, then ROAS is 5.

Mind you, ROAS is one side of the metrics coin……..The other side has CAC, LTV, and ROI.

The Book-a-Call Funnel — Measured & Actionable

Most coaches or consultants, who lean towards The Post-and-Pray Player style, diagnose their funnel backwards. They start at the top — blaming Meta ads, testing new creatives, tweaking copy. The Booked-Solid Builder starts at the bottom: the phone call itself. Because if people don’t show up to the call, nothing else matters. Which is why the first is diagnosing the show-up rate — that’s where the biggest leaks are, and that’s where we start fixing.

Getting people to show up for the Zoom call is the biggest drop-off point. €307 It’s right before the conversation — right before you can assess fit and decide whether to move forward together, right before the sale happens. ← Why we start at the bottom of the funnel, not the top: you fix the step closest to the cash register first.

Think about the last step in the funnel process:

  • A person, a real human, clicked the calendar link to book a call, entered their name, email and phone number, answered those two questions, chose a date and time, and waited for the appointment to arrive.

And as standard, 50% of all people don’t show up to the book call — they ghost. That 50% is why we’re improving the funnel: trying to improve the show-up rates from ~50% to 75–80%.

Remember this simple calculation?

Wrongly and Worryingly: the Post-and-Pray Player’s reminder system before the call is:

They send: “Thanks for booking!” 30 min before sends: “See you in 30!” Accepts 50% of people ghost. Has no idea, not interested in why people ghost. Doesn’t track show-up rates.

Happily and rightly**, The Booked-Solid Builder’s does it differently:**

  • Tracks: Show-up rate obsessively
  • See the Baseline of 50% (realises that’s the problem)
  • Decision tree: Is this acceptable? No. Fix it.
  • Fix Method: Implement the Ghost-Proof Protocol (5 strategic messages that rebuild confidence)
  • Result: Show-up rate jumps to 75-80%
  • ROAS jumps by 50% (from above, 10 sales at 1000 vs 15 sales at 1000. €10K vs €15K)

The Decision Tree:

  • Show-up rate < 50%? Red Light: FIX — The follow-up system is broken.
  • Show-up rate 50-65%? Yellow Light: HOLD — Run Ghost-Proof Protocol for 2 weeks, gather data.
  • Show-up rate > 75%? Green Light: GO — Ghosting is not the funnel problem. Move to the next step.

Mathing The Maths: If you’re running €1,000/week in ads and generating 20 booked calls at 50% show-up = 10 qualified calls. But implement the Ghost-Proof Protocol and hit 75% show-up, that is 5 more qualified calls from the same ad spend. That’s a 50% increase in revenue without spending more on ads*. Smart Marketing!*

One Step up the Funnel: The Book a Call Application Page

The application page is the decision point. A prospect lands here and asks: “Should I commit to this call?” Most application pages either overwhelm with friction or fail to build confidence. The overwhelm problem fix is simple: minimal form + clarity about what happens next.

The form itself: Five fields only — name, email, phone, and two questions.

The first question is “What have you done to solve this problem on your own?”

The second asks “What are you willing to do to solve this?” (not “How much will you spend?” — you’re measuring commitment, not budget).

Letting people know what happens after they submit quashes the question in their head before they form the question: Add these four steps on the page so they know what’s coming:

  • Confirmation email arrives within seconds
  • Your personal phone number in that email (your choice) shows commitment)
  • Call/Zoom is get-to-know-you, no pitch ambush
  • Clear statement of who this is for (and who it’s not for)

These four points build confidence before pressing the button. They answer the unspoken open-loop questions: “What happens next?”

The Post-and-Pray Player’s approach:

Creates a form with 10+ fields (address, zip code, first child name). Never tests it. Wonders why only 1-2% apply. Blames cold traffic. Never measure the application rate.

The Booked-Solid Builder’s approach:

  • Tracks: % of landing page visitors who complete the application
  • Baseline: 2-5% (typical)
  • Decision: Can we improve this?
  • Method: Reduce friction to five fields. Add post-submit clarity (the four steps above).
  • Result: Application rate jumps to 5-10%

Decision Tree:

  • Application rate < 2%? FIX — Friction is too high, no trust signal, missing clarity.
  • Application rate 2-5%? HOLD — Simplify form further, strengthen post-submit messaging. Gather more data with 100 people.
  • Application rate > 5%? GO — Form is optimised. Move to the next step.

The math: 100 landing page visitors at 2% application rate = 2 applications. At 5% = 5 applications. Same traffic, 2.5x more conversions. That’s a 150% improvement from a form audit alone—five more qualified calls from the same ad spend.

The VSL Completion Rate: Where Are People Dropping?

A VSL’s job is simple: provide clarity, certainty, and trust before the sale. A good one converts cold and warm traffic by following a proven structure:

Hook → Earn attention fast. Match your ad headline.
Problem + Stakes → Clarify the problem they’re experiencing and what they lose if they don’t solve it.
Solution + Proof → Show how your solution works and prove it works (case study, result, credibility).
Offer + Objections → State the offer clearly. Address the obvious objections (not for me, won’t solve my problem, too expensive, takes too much time).
CTA → One clear call to action.

That’s the structure. Follow it, and your VSL converts.

The Post-and-Pray Player creates a VSL and guesses. The Booked-Solid Builder tracks three core metrics to diagnose exactly where people drop out:

  1. Play rate — Number of people who landed on the page → number who clicked play video
  2. Completion rate — Number of people who pressed play → number who watched to the end and saw the CTA (as in reached the CTA timestamp)
  3. CTA click rate — Number of people who saw and clicked the CTA to take them to the book-a-call page scheduler

The weakest link is the metric that tells you what to fix first.

Decision Tree:

  • Play rate low? FIX — Headline and above-fold don’t match your ad promise. Fix that first.
  • Completion rate low? FIX — The VSL content loses them before the CTA. Tighten the hook, remove tangents, and get to the offer faster.
  • CTA click rate low? FIX — The CTA or offer feels unclear or risky. Add specificity and one proof point beside the CTA.

The math: 100 people watch. At 20% completion, 20 see the offer. At 50% completion, 50 see the offer. Same traffic, 2.5x more conversions. That’s your lever.

Top of the Funnel: Cold Audiences: Ad Quality (The Hook)

Cold ads face constant pressure from algorithm shifts, psychology, and competitive noise. Most marketers think that better creative fixes everything. It doesn’t. The real question isn’t “Is my ad pretty?” It’s “Does my ad stop the scroll and hook for 30 seconds?” That’s where diagnosis begins.

Quality Score/CTR come from Meta.

The Post-and-Pray Player’s approach:

Creates an ad: ‘Hi, I’m [Name]. I’ve helped 500+ people. Here’s how… Publishes. Gets throttled to oblivion. Pays 3x per click. Assumes it’s the platform. Moves to the next campaign.

The Booked-Solid Builder’s approach:

The Booked-Solid Builder tracks two metrics: Quality Score and Click-Through Rate. Baseline quality score of 5-6 with a CTR of 1-2%. The decision rule is simple: if ads are delivering landing page views, move forward. If not, rewrite the hook to lead with the prospect’s problem, not credentials. Result: Quality Score jumps to 8-10, CTR climbs to 3-5%.

Decision Tree:

  • Quality Score < 5? FIX — Ad is low quality. The platform is throttling reach.
  • CTR < 1%? FIX — Hook isn’t compelling. Test a new angle.
  • Quality Score > 7 AND CTR > 2%? GO — Ad is working. Move to the next step.

The Complete Decision Tree: Scale or Kill?

This is the master framework the Booked-Solid Builder uses.

FIX (Immediate Action) if ANY of these are true:

  • Show-up rate < 40% (prospects don’t trust you)
  • Application rate < 1% (problem/messaging mismatch, form friction)
  • VSL completion < 15% (Scent from ad not carried through)
  • Quality Score < 4 (platform won’t serve it effectively)

HOLD (Gather More Data) if:

  • Show-up rate 40-65% (room to improve, wait for more data)
  • Application rate 1-3% (fixable but acceptable for now)
  • VSL completion 15-40% (acceptable range, monitor)
  • Quality Score 4-6 (acceptable but not great)
  • CTR 0.5-1% (below par but workable)

GO (Move to Next Step) if ALL are true:

  • Show-up rate > 75% (prospects trust you)
  • Application rate > 5% (low friction, strong conversion)
  • VSL completion > 50% (strong hook)
  • Quality Score > 7 (platform favours it)
  • CTR > 2% (above par)

The ROAS Diagnostic Framework (One Metric) That Matters: Cost Per Qualified Booked Call

The Post-and-Pray Player tracks CPM and CPL. Vanity metrics.

The Booked-Solid Builder tracks one metric religiously: Cost Per Qualified Booked Call

Here’s why it matters:

Formula: Cost Per Qualified Booked Call = Total Ad Spend / (Booked Calls × Show-Up Rate × Call Quality %)

Example:

  • Ad spend: €1,000
  • Booked calls: 20
  • Show-up rate: 75%
  • Call quality (% who are ready to buy): 80%
  • Qualified booked calls: 20 × 0.75 × 0.80 = 12
  • Cost per qualified booked call: €1,000 / 12 = €83

Now the scaling decision:

  • If your close rate is 30%, cost per sale = €83 / 0.30 = €277
  • If your average client value is €3,000+, that’s a 10:1 return. SCALE aggressively.
  • If your average client value is €500, that’s a 1.8:1 return. OPTIMIZE or KILL.

The Post-and-Pray Player runs Meta ads and hopes.

The Booked-Solid Builder tracks these calculations weekly. They know exactly when to scale and when to kill.

Your Choice: Follow the ROAS Diagnostic Framework—Or Don’t

In Indiana Jones and the Last Crusade, Vogel had to choose between grails. He guessed wrong and died. Indy measured the clues, chose wisely, and lived.

The data doesn’t lie. Your funnel isn’t broken — it’s just not instrumented. Look at the data and start measuring; the path becomes clear.

Start with a ghosting call, bottom of the funnel. Implement Ghost-Proof Protocol. Track the show-up rate for 2 weeks. Use the decision tree to fix, hold, or go.

Then move up the funnel stages and improve each.

Wash, rinse, repeat.

That’s how you go from 1-2x ROAS to 5-10x ROAS.
